What\u2019s interesting is that this issue has <strong>nothing to do with the capability or experience of the Sustainability Manager<\/strong>.<\/p>\n\n\n\n<p>In fact, organizations whose Sustainability Managers actively gather information often feel <em>more<\/em> overwhelmed. That\u2019s because the biggest barrier in sustainability is the <strong>complexity of information itself<\/strong>. It\u2019s not that the Sustainability manager lacks ability\u2014it\u2019s that the volume and variety of information makes it nearly impossible to organize. Regardless of size or maturity, everyone started with the same question: <strong>\u201cWhat do we do first?\u201d<\/strong><\/p>\n\n\n\n<p>And this is not unusual. Starting in the fog is the normal starting line for sustainability. The important shift is to recognize that this is not \u201cour company\u2019s unique problem,\u201d but a <strong>structural challenge<\/strong> shared by all. You are not the only one walking in the fog.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>The paradox of \u201cinformation overload but no basis for decision-making\u201d<\/strong><\/h2>\n\n\n\n<p>Sustainability today is an environment of overwhelming information.GRI, CDP, EcoVadis, TCFD, ISSB\u2026 countless global frameworks and rating bodies demand disclosure and action from different angles. In Japan, additional requirements\u2014such as mandatory sustainability information in securities reports and Scope 3 estimation\u2014only add to the load.<\/p>\n\n\n\n<p>This creates a strange paradox: <strong>There is too much information, yet no clarity on what matters to your company.<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Attend a seminar and you\u2019ll hear \u201cThis is the priority.<\/li>\n\n\n\n<li>Ask a consultant and they\u2019ll tell you \u201cStart here instead.<\/li>\n\n\n\n<li>As a result, companies end up with a sense of \u201cwe\u2019re doing something\u201d but without true progress.<\/li>\n<\/ul>\n\n\n\n<p>At the core of this anxiety is one simple issue: <strong>The lack of clear priorities.<\/strong> It\u2019s not that \u201cwe haven\u2019t done enough\u201d that creates uncertainty. It\u2019s the fear that:  <strong>\u201c<\/strong>Are we focusing on the right things?<strong>\u201d<\/strong> or <strong>\u201c<\/strong>Is there something more important we\u2019re missing?<strong>\u201d<\/strong><\/p>\n\n\n\n<p>Without understanding how each task fits into the bigger picture, Sustainability managers cannot feel confident or see direction.This is why \u201cnot knowing where to start\u201d is actually the wrong question. The real question is: <strong>\u201cHow do we see the whole picture?\u201d<\/strong><\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>The first step is understanding how external evaluations are structured<\/strong><\/h2>\n\n\n\n<p>So where should companies begin? The answer is simple: <strong>Understand what external evaluations look at.<\/strong><\/p>\n\n\n\n<p>Many companies view sustainability as a collection of actions\u2014installing solar panels, reducing plastic use, offering diversity workshops. These are meaningful efforts, but this is <em>not<\/em> what rating agencies evaluate. External evaluations focus on <strong>how a company manages sustainability<\/strong>, not the individual activities themselves. They look for:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Does your company have clear policies?<\/li>\n\n\n\n<li>Are goals and KPIs set?<\/li>\n\n\n\n<li>Are responsibilities defined?<\/li>\n\n\n\n<li>Is progress monitored?<\/li>\n\n\n\n<li>Is the PDCA cycle functioning?<\/li>\n<\/ul>\n\n\n\n<p>In systems like EcoVadis, most evaluation items relate to <strong>management systems<\/strong>, not campaign-level activities. This is why the first step is not to jump into isolated initiatives. The first step is to <strong>grasp the whole structure<\/strong>:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>What themes matter to your company?<\/li>\n\n\n\n<li>Which standards must you align with?<\/li>\n\n\n\n<li>Which evaluations will you be assessed on?<\/li>\n<\/ul>\n\n\n\n<p>Understanding the full landscape becomes the first light that cuts through the fog.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Why a roadmap becomes the \u201clighthouse in the fog\u201d<\/strong><\/h2>\n\n\n\n<p>Once you understand the whole system, the next essential tool is a <strong>roadmap<\/strong>. A roadmap is not just a timeline. It is a <strong>design blueprint<\/strong> that defines: Direction, Priorities and Roles and responsibilities.<\/p>\n\n\n\n<p>Most sustainability efforts stall because these three pillars are unclear.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Without direction, Sustainability Managers face decision paralysis.<\/li>\n\n\n\n<li>Without priorities, time gets wasted on tasks that don\u2019t matter.<\/li>\n\n\n\n<li>Without defined responsibility, departments push tasks onto each other.<\/li>\n<\/ul>\n\n\n\n<p>These issues come from two structural gaps: <strong>unclear roles<\/strong> and <strong>asymmetry of information<\/strong>.<\/p>\n\n\n\n<p>A roadmap solves these issues by laying out clear phases\u2014 e.g., Phase 1: Assessment &amp; Policy,<br>Phase 2: Goal-setting &amp; Governance, Phase 3: Execution &amp; Monitoring. For each phase, it defines:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Who owns decision-making<\/li>\n\n\n\n<li>Which departments are involved<\/li>\n\n\n\n<li>What deliverables are expected<\/li>\n<\/ul>\n\n\n\n<p>This removes confusion and creates forward momentum. A roadmap becomes the lighthouse that guides the Sustainability Manager through the fog.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>\u201cBeing stuck\u201d is not a failure \u2014 it&#8217;s a design issue that can be solved<\/strong><\/h2>\n\n\n\n<p>You might be thinking: <strong>\u201cWe\u2019re behind.\u201d<\/strong> Feeling lost is not a failure\u2014it is the natural state for every company beginning this journey.<\/p>\n\n\n\n<p>Companies struggle not because their Sustainability Managers lack skill or because management is uninformed. They struggle because sustainability is inherently <strong>complex and multi-layered<\/strong>: multiple frameworks, diverse stakeholders, wide-ranging themes and long-term horizons.<\/p>\n\n\n\n<p>The key is to understand this not as a \u201ccapability problem,\u201d but a <strong>design problem<\/strong>. When you organize information, visualize the whole picture, set priorities, and define roles, the confusion disappears.
